The Listing That Never Reached the Market

Roughly half of all commercial real estate listings in the United States never make it to a proper marketplace. Not because the properties aren't worth selling. Because the system that was supposed to move them has too many friction points, too many fees, and too little incentive to change.

I didn't learn this from a research report. I learned it by watching it happen.

When I started building Hutfin in 2019, I spent time with brokers trying to understand where listings were getting stuck. The answers were consistent: listing platforms charged high upfront fees that made brokers selective about what they bothered to post. Smaller deals, secondary markets, properties in cities that weren't New York or Los Angeles, they often didn't make the cut. The economics of listing didn't justify the cost.

So those properties circulated through informal channels instead. Phone calls. Emails. Word of mouth between brokers who happened to know each other. That's not a marketplace. That's a network, and networks have edges. If you're not already inside the circle, you don't see the deal.

WHO PAYS FOR THE GAP

The obvious answer is the seller. A listing that never reaches full market exposure doesn't reach full market price. But the less obvious answer is the broker.

Every listing that stays invisible is a transaction that takes longer to close, if it closes at all. Brokers spend time on deals that die on the phone because the right buyer never knew the property existed. That's not a fee problem. That's a distribution problem.

The incumbent platforms weren't built to solve it. They were built to monetize it. Charge for access, keep the inventory behind a subscription wall, and the brokers who can afford the fee get the visibility. Everyone else works around the edges.

WHAT CHANGING THIS ACTUALLY TAKES

Free listings alone don't fix the distribution problem. Visibility matters too. A free listing on a platform nobody uses is still an invisible listing.

What it takes is a platform that combines free access with a buyer pool that's actively looking, and tools that make the listing worth finding when they do. AI-driven matching, verified property records, and a clean enough interface that a buyer doesn't abandon the search halfway through.

That's what we built at Hutfin. 240 organic listings in the first months, 50-plus brokerages signed, and a partnership with Stirling Properties that's put Gulf South commercial inventory in front of buyers who wouldn't have found it otherwise.

The 50% figure isn't a permanent feature of the market. It's a systems failure. Systems can be fixed.
